The challenge

A Great Project, Explained By Brochure.

The developer was launching a 1,800-home township in a crowded North Bengaluru market. The homes were strong. The sales office was losing people before they ever understood them.

What the ground study found

42%

of buyers lose interest in the very first meeting. That is the number Unada's three-year field study keeps finding at site offices.

2.9%walk-in to booking, before launch
71 daysfirst visit to booking, on average

A pitch that depended on who was on shift

Fourteen executives, fourteen versions of the story. The best closers sold the project well; the rest read from the brochure.

3×gap between the top and the median executive

Buyers couldn't picture an unbuilt tower

Drawings, a brochure and a scale model couldn't show the view from level 17, the morning light or the clubhouse at scale.

64%asked to “see the view from my floor”

Every answer meant a walk to the back office

Live inventory, a cost sheet, an EMI. Each question paused the conversation while someone went to find the answer.

11 minaverage wait for a cost sheet

A Sunday rush, and leads that went cold

Up to 120 families on a peak Sunday and not enough hosts. Most left with a brochure and a promise to “think about it”.

1 in 3families got a proper walkthrough

Before designing anything, two Unada researchers spent six Sundays in the developer's sales office, watching the journey rather than asking about it.

What we did

  • Shadowed 14 sales executives
  • Mapped 412 visits, door to exit
  • Ran 38 short exit interviews
  • Logged the 120 questions buyers ask most

What we saw

  • Drop-off peaks at minute 6 (brochure stage)
  • Price and inventory questions stalled the talk the most
  • Families who saw a view or a walkthrough stayed 3× longer

What we ruled out

  • Location and pricing were competitive
  • Footfall wasn't the issue; conversion was
  • More brochures wouldn't have helped

The solution

One Journey. Four Moments. One Companion.

We redesigned the visit end to end: an Experience Center with an arrival wall and a touch table, and Aria in every executive's hands to answer, cast and shortlist.

  1. 1

    Study

Shadowed the floor, mapped the visit and turned the top 120 buyer questions into Aria's training set.

    Weeks 1–2
  2. 2

    Design

Storyboarded four buyer moments, wrote the script and designed the wall content and master-plan views.

    Weeks 2–5
  3. 3

    Build

Installed the LED wall and touch table, built the Vista360 township and connected Aria to live inventory and CRM.

    Weeks 3–9
  4. 4

    Launch & learn

Piloted over two weekends, coached the team, opened the doors and tuned the content weekly after.

    Weeks 9–11 and beyond

What we built

Three touchpoints for the buyer, one engine behind them, and clean hand-offs into the developer's own sales systems.

Guardrails by design. Aria answers only from information the developer has approved. If it isn't sure, it says so and hands over to the executive.

The experience, walked through

Four moments from the front door to the booking table. Pick a moment to see what the buyer sees.

A welcome that already knows the family.

A 6-metre arrival wall greets visitors by name after a 20-second check-in on the Aria tablet.

  • Visitor picks family size, budget and home type
  • The wall adapts its story to what matters to them
  • Their executive is notified before they reach the table
38 minaverage time in the gallery (was 14)

The whole township, explored by touch.

Vista360 on the table and wall lets buyers move from master plan to tower, floor and connectivity in a few taps.

  • Layers for amenities, connectivity and sun path
  • Drag the floor slider to feel the view change
  • Executive and buyer explore on the same screen
3.1×more master-plan interactions per visit

Every question answered, and shown on the big screen.

Aria answers in English, Hindi or Kannada and casts the matching view to the wall as it speaks.

  • Sun, views, sizes, price, EMI and approvals
  • Answers come only from approved project data
  • Anything unclear is handed to the executive
78%of questions resolved with no hand-off

From “I like it” to a shortlist in under a minute.

The cost sheet, payment plan and EMI are generated on the spot, and the shortlist goes to the family's phone.

  • All-in price and EMI for any unit, instantly
  • Shareable shortlist link for the whole family
  • Unit held for 48 hours with one tap
40 secto a cost sheet (was 11 minutes)

“We used to explain the project. Now families experience it, and Aria answers the questions that used to cost us the sale. Our team spends its time on relationships, not repetition.”

Baseline

  • Same gallery, six months before launch
  • Same sales team and a similar marketing spend
  • Visits counted from the front-desk register

Attribution

  • Bookings read from the developer's CRM
  • Aria sessions linked to CRM lead IDs
  • NPS surveyed on exit, 1,100+ responses

Caveats

  • Not a controlled experiment
  • Launch overlapped a festive season, so we compared against the same months a year earlier too
  • Outcomes vary with market and project

Key learnings

What We'd Tell The Next Developer.

Five lessons from the rollout, and where the same journey goes next.

Design the journey before the screens

We storyboarded the four buyer moments before ordering a single LED panel, so the hardware fit the story and not the other way round.

0 hardware changes after install

Give the AI a short leash

Aria answers only from approved data and hands over gracefully. Buyers trusted it more because it knew its limits.

78% resolved, no wrong prices quoted

Train the humans, not just the system

Two coaching sprints turned executives from brochure readers into hosts. The technology only shines in confident hands.

100% executive adoption by week 3

Make the takeaway shareable

The shortlist link pulled in spouses, parents and advisers who never visited, and shortened the second-visit gap.

31% of bookings involved a shared link

Instrument from day one

Check-ins, dwell time, questions and shortlist events fed one dashboard, and weekly tuning compounded over six months.

+9% conversion from tuning alone

Same journey, wider reach

Phase 2 extends the experience to channel partners and a second gallery in Mumbai, with Hindi and Kannada voice across both.

Planned for next quarter

Figures are indicative and shared with client permission. The client's name is withheld at their request. Numbers are rounded and drawn from project-level feedback and observed sales outcomes during implementation; results vary with project scale, market demand, campaign strength and sales-team adoption.
